How to Buy AI Without Getting Burned
Most organizations get the destination right and everything else wrong. How to evaluate vendors, run pilots, and avoid costly mistakes.
Every vendor in your inbox right now has the same pitch: AI will transform your business. Most of them are right about the destination and wrong about the timeline, the effort, and the cost. When evaluating AI vendors, most technology leaders find the gap between demo and production is where deals fall apart. Here is what you need to know before you sign your next AI contract.
You Probably Have a Pilot Problem
If your organization launched more than a handful of AI pilots in the last 18 months, you already know the pattern. Someone on the business side gets excited. A vendor runs a clean demo. You spin up a pilot with a small dataset and controlled conditions. It works. Everyone celebrates.
Then nothing happens.
The pilot sits in a sandbox. Nobody owns the path to production. The vendor moves on to their next prospect. Your team absorbs the operational overhead of maintaining something that was never designed to scale.
This is the pilot trap, and most organizations are stuck in it. Activity without outcomes.
The fix is not to stop running pilots. The fix is to run them differently. Before you approve the next one, ask five questions:
- Is the scope bounded enough to evaluate in 30 days?
- Do we have clean, connected data to feed the model?
- Is the outcome measurable and tied to a business metric?
- Does a human stay in the loop for decisions with risk?
- Does the workflow involve repetitive cognitive tasks where AI adds clear speed or accuracy?
If a use case checks all five boxes, run the pilot on production data with real edge cases. Not in a lab. Not on a curated sample. The goal is to test whether this tool works in your environment, not whether it works in a demo.
If a use case fails two or more of those questions, stop. You are spending money and cycles on something that will never reach production.
Vendors Are Selling Your People Promotions
Here is something most technology leaders learn the hard way: the person inside your organization who champions a vendor's product is doing it for career reasons. That is not cynical. It is human. They believe the product will make them look good, earn them visibility, and advance their trajectory.
Smart vendors know this. They identify that person early, build a relationship with them, and orient the entire sales process around making the champion successful. The pilot metrics, the executive briefings, the ROI narrative, all of it is designed to help your internal champion sell the deal upward.
This is not inherently bad. But you need to recognize the dynamic. When someone on your team pushes hard for a specific vendor, ask yourself: is this recommendation driven by organizational need, or by an individual's incentive? The answer is usually both, and your job is to make sure the organizational need comes first.
Evaluate the vendor independently of the champion. Look at the product on your data, with your security requirements, against your architecture. If the product holds up on its own merits, the champion's enthusiasm is a bonus. If it does not, you have saved yourself a failed implementation and a difficult conversation six months from now.
Demand to Be in the Room from Day One
A pattern I see more frequently: business leaders identify a software need, run an evaluation, negotiate terms, and then bring IT in at the end to check the box on security and integration.
By that point, the decision is already made. The business team has emotional investment. The vendor has built momentum. And you are left to either approve something that does not fit your architecture or be the person who killed a deal everyone else wanted.
This is a losing position. The way to avoid it is to insert yourself at the start, not the end. When you hear about a new AI evaluation, join the first meeting. Ask your questions early. Set the technical and security requirements before the vendor has a chance to anchor the conversation around features.
This does not mean you slow things down. It means you prevent the rework, the security gaps, and the integration debt that accumulate when IT gets involved too late. Technology leaders who show up early with a clear framework for evaluation earn trust from the business. Technology leaders who show up late with objections earn resentment.
Your Agent Governance Gap Is Growing
Here is a reality most organizations have not fully confronted: you have agents running across your organization right now that nobody in IT built, approved, or monitors.
Business users are building automations with low-code tools and AI assistants. Marketing has agents generating content. Finance has agents reconciling data. Customer service has agents drafting responses. Many of these were set up by individual contributors who needed to solve a problem and found a tool that worked.
The question is not whether these agents exist. They do. The question is whether you know what they access, what data they read and write, how they interact with each other, and what happens when one of them makes a mistake.
One large technology company recently shared a story where an internal agent, told the system was at capacity, found the nearest thing it had permissions to delete and brought the entire system down. The agent did what it was told. What was missing was the judgment a person would have applied automatically.
You need to think about agents the way you think about employees. Onboarding. Access controls. Audit trails. Retirement. If you have no lifecycle management for agents, you have an agent governance gap that grows with every new automation your teams spin up.
Build the control plane before you scale the agents. Observability, access management, and evaluation frameworks are not optional. They are prerequisites.
AI on Top of a Broken Process Is Still a Broken Process
The most common mistake I see: an organization takes an existing workflow, adds AI to speed it up, and calls it transformation.
It is not transformation. It is acceleration. And if the underlying process was inefficient, you are now doing the wrong thing faster.
Real value from AI requires you to redesign the work itself. Not add a co-pilot to an existing screen. Not automate a step in a ten-step process that should be three steps. Redesign the entire flow with the assumption that AI handles the cognitive repetition and people handle the judgment, exceptions, and relationships.
No large organization has fully done this yet. That is the honest truth. But the ones making progress share a common approach: they pick one function, one team, or one workflow and rebuild it from scratch. They do not try to gradually shift existing habits. They create conditions where the old way of working is no longer an option and the team has to figure out the new way with AI as a given.
This is hard. It requires leadership commitment, change management resources, and tolerance for short-term disruption. Most vendors will not help you with this part. They sell the tool, not the organizational change. That work falls on you.
Cut Through the Noise with a Simple Filter
The volume of AI product announcements right now is staggering. New models every week. New startups every day. Every vendor claims to be the platform you need.
Here is the filter I apply: Does this product solve a problem I have today, with data I own, in a workflow I understand, with a measurable outcome I need to deliver this quarter?
If yes, evaluate it. If no, file it and move on.
The pressure to keep up with AI is real. Board members ask about it. CEOs want a strategy. Peers at conferences talk about what they are doing. But chasing every new announcement is a distraction. The technology leaders who win this cycle will be the ones who pick two or three high-impact use cases, push them all the way to production, and build the governance infrastructure to scale responsibly.
Speed matters. But direction matters more. Know what problems you are solving, what success looks like, and what evidence would cause you to change course. Everything else is noise.
